Nagano and Matsumoto: the alpine side by rail
You want mountain air and a castle town without a car, and fear a missed transfer.
You want mountains and old Japan, and you need to pick one town to sleep in.
Choose Nagano if Zenkoji temple and the snow monkeys matter most. Choose Matsumoto if the castle and mountain valleys matter more. Each town makes the other’s sights a separate outing, so decide by your top priority.
Nagano is the base for Zenkoji, which holds a morning service every day with a start time that follows the sunrise 1. It is also the gateway to the snow monkey park, where a forest walk of 25 to 40 minutes leads from Kanbayashi Onsen 2.
Nagano is 90 to 100 minutes by Shinkansen from Tokyo 3, which suits a short stop.
Matsumoto is the base for its castle and for the mountain valleys of the Alps, such as the Kamikochi trip in the Kamikochi day trip guide. It is quieter and more compact than Nagano, and suits slow walking.
The route from Tokyo is described in the Matsumoto and Nagano route guide.

Cold is the main point. Winter here is colder than Kuala Lumpur by a wide margin, so layers, gloves and grip shoes matter. Our snow season guide explains how winter changes the plan. See the Nagano and Matsumoto pages for each town.

Nagano is better for the snow monkeys, which JNTO says are best seen from December to March. Matsumoto is calmer for a castle day. Winter roads and trains can slow down, so we keep buffers and plan warm layers for tropical travellers.
